How DevFlow Agency Cut Deployment Failures by 85% and Halved Release Cycle Time

A 35-person product agency was losing 2 days per sprint to failed deployments, rollback emergencies, and environment drift. We rebuilt their delivery platform from scratch.

Problem

DevFlow's engineering team of 12 was deploying 8 microservices manually using a mix of SSH scripts, ad-hoc kubectl commands, and tribal knowledge. Deployment failures averaged 3 per week. Rolling back a bad release took 45–90 minutes. Staging and production environments diverged constantly, meaning bugs that passed staging consistently appeared in production. Senior engineers were spending 30% of their time on deployment firefighting instead of product work.

Architecture

DevOps Platform & CI/CD Automation was designed as the operating layer for DevFlow Agency, integrated into the existing workflow stack and connected to the tools mentioned in the engagement scope. We designed and implemented a full delivery platform overhaul: Terraform for all infrastructure, Helm charts for every service, GitHub Actions CI pipelines with parallelized test execution, and ArgoCD for GitOps-based continuous delivery. We introduced feature flags for gradual rollouts, added Prometheus plus Grafana for production observability, and built a runbook library so any engineer could deploy or roll back any service safely. Staging was rebuilt as an exact infrastructure-as-code replica of production.

Business Impact

DevFlow Agency achieved -85% in deployment failures, -96% in rollback time, -73% in ci pipeline duration, -50%+ in release cycle time across a 10 weeks engagement with £42,000 investment.

"We used to dread release day. Now deployments are boring — and that's the best thing I can say about an infrastructure project. The team ships faster and sleeps better."
